Decide in early November what gets answered automatically, then spend the rest of the month on your policy page, your published cutoff dates and an hours rota. Black Friday 2026 falls on Friday November 27, so you have four working weeks, and the order you do things in matters more than the length of your checklist.
Here is that Black Friday customer support plan for a team of one to three people, counted backwards from November 27, with the week after peak included, because that is the week small teams underestimate.
A Saturday night that cost a sale
Juniper & Kohl is a made-up skincare brand with two people on support and about 400 orders a month. On a Saturday in late November, at 11:47 PM, a customer opens Instagram DMs and asks two things: is the 30ml vitamin C serum the right size for a gift, and will it arrive before December 24. The message sat unread until 9:20 the next morning. By then she had bought a similar serum from a brand whose chat replied at 11:49 PM.
Nobody on that team did anything wrong. They were asleep, and the shopper was not. The cost never reaches your support metrics, because the conversation never became a ticket. It shows up as a flat Saturday in your revenue report, and you never learn why.

Key facts
- Black Friday 2026 is Friday November 27. Cyber Monday is Monday November 30.
- Order tracking is roughly half of all customer queries across the stores we run support for.
- USPS recommends sending Ground Advantage and First-Class Mail by Thursday December 17, 2026, Priority Mail by December 18 and Priority Mail Express by December 19, for delivery before December 25 in the contiguous US (USPS, accessed October 28, 2026).
- Shopify merchants sold $14.6 billion over the 2025 Black Friday Cyber Monday weekend, up 27% from 2024, peaking at $5.1 million per minute (Shopify Inc., December 2, 2025).
- Setup is one 15-minute demo call and one 45-minute onboarding call. You install an app, we do not need your store admin, and the agent goes live 48 hours after onboarding, so a call on Monday November 23 means a working agent on Wednesday November 25.
- Pricing is $999 for the Launch Package including the first month, then $399 per month, AI usage at cost. There is no free trial.
- A men's grooming brand we run support for converts 1 in 13 chats into an order and cut its support team from 10 people to 2.
The two queries that break a small team at peak
Order tracking is roughly half of all customer queries across the stores we run support for, and that ratio holds all year. What changes in late November is that shipping slows, so one late parcel stops being one message. It becomes three: when tracking has not updated by Sunday, when the carrier scan goes quiet, and when the promised date passes. Multiply that by a sale weekend and your two-person team spends Cyber Week copying tracking links out of Shopify. If you fix one thing this month, fix this one, and automating "where is my order" is the whole exercise.
The second is the question from the story above. Sizing, stock, ingredients, is this a good gift for my sister. Easy to answer, and worth money, because a shopper asking a product question is holding a credit card. 1 in 13 chats becomes an order at the grooming brand we run support for.
Your Black Friday customer support plan, week by week
- Mon Nov 2 to Sun Nov 8. Pull last year's numbers, decide what gets automated, book demos. Why this week: The decision is still comfortable rather than rushed.
- Mon Nov 9 to Sun Nov 15. Policy page, cutoff dates, canned answers, hours rota. Why this week: Costs nothing, and it is your fallback if the rest slips.
- Mon Nov 16 to Sun Nov 22. Finish setup, train your helpers, test on real messages. Why this week: Last week new tooling still pays for itself.
- Mon Nov 23 to Sun Nov 29. Freeze changes, work the rota. Thanksgiving Nov 26, Black Friday Nov 27. Why this week: Changing support mid-peak costs more than it fixes.
- Mon Nov 30 to Sun Dec 6. Cyber Monday Nov 30, then the order tracking wave. Why this week: Volume shifts from buying questions to delivery questions.
- Mon Dec 7 to Thu Dec 17. Push cutoff dates, work the backlog, chase late parcels. Why this week: USPS Ground Advantage send-by date is Thursday Dec 17.
Week of November 2: decide what gets automated
Spend the first Monday of November in your own data. Open last year's conversations and count three things: messages per day across the last two weeks of November, how many were about an order already placed, and how many arrived between 10 PM and 8 AM. If order questions are near half and the overnight share is more than a fifth, a rota of humans will not cover it, and seasonal hires will not either, because you would be recruiting and training in the two weeks you have least time.
Make the call this week. An AI agent means booking the demo now. People mean posting the role now and training through the week of November 16. A decision made on November 24 is a decision made badly.
Week of November 9: the preparation that costs nothing
Rewrite your shipping and returns policy page so it answers in the first screen: dispatch time in peak season, which carrier, what happens when a parcel is late, how returns work on sale items, and whether gift returns get a longer window. Most policy pages are written for a lawyer. Write yours for a customer at 11 PM deciding whether to risk the order.
Publish your cutoff dates before the sale starts. The USPS send-by date for Ground Advantage is Thursday December 17, so if you dispatch in two business days, your last order date for Christmas lands around December 15. Put it on the product page, in the cart, in the footer and in your confirmation email. Every place you publish it is a "will this arrive in time" message you never receive.
Then write canned answers for the ten questions you already get: where is my order, can I change my address, do you ship to my country, is this in stock, which size, what is in it, does it suit sensitive skin, can I return a gift, is the code stackable, when does the sale end. Write each once, in your brand's voice, where whoever is on shift can paste it in two seconds.
Finish with the rota: who covers which hours from November 25 to December 6, including the overnight gap and both weekend days. If the honest answer for 11 PM to 8 AM is nobody, that gap is now a known number, and you have three weeks to act on it.
Week of November 16: your last week to add tooling
There is a point after which setting up anything new stops being worth it, and for a small team that point is the end of this week. Here is our arithmetic, so you can judge whatever you are considering against it. Setup is a 15-minute demo call, then a 45-minute onboarding call where we learn how you want the agent to answer and what it must never say. You install an app, we build and train it, and it goes live 48 hours later. Onboarding on Monday November 23 puts a working agent in front of customers on Wednesday November 25.
That is why early November is still in time, and here is the limit. Late November capacity is finite, because every build involves real people on our side, and 48 hours is the go-live promise after onboarding rather than a queue we can stretch forever. Come to us on November 25 and the sensible plan is to prepare manually for the weekend, then go live in the first week of December, ahead of the shipping questions.
Whatever you add, test it before the freeze. Send it your ten questions, then the awkward ones: a refund on a sale item, a discontinued product, a delivery promise you cannot make.
November 23 to November 29: freeze the plan and work the rota
Change nothing this week. No new tooling, no rewritten policies, no untested discount logic. Thanksgiving is Thursday November 26 and Black Friday is Friday November 27, and what goes wrong on a sale weekend is rarely what you planned for, so keep your attention free for the surprise.
Work the rota you wrote on November 15. One person on the inbox at a time, the other asleep, and a written handover at each shift change: what broke, what is open, which customer is angry. Keep one pinned note with today's codes, the current dispatch time and the escalation path for a customer who wants a human. If an AI agent takes the first reply, your team sits in the same inbox and picks up whatever needs a person, which is the arrangement you want when a weekend of messages lands in one afternoon.

November 30 to December 6: the week after peak is harder
Cyber Monday is Monday November 30, and the week that follows is where small teams get hurt. Buying questions fade and delivery questions arrive all at once, from everyone who ordered over the weekend. This is the week order tracking stops being half your volume and becomes most of it. All of it is easy to answer, all of it is relentless, and your team is tired.
Two things help. Email every sale-weekend customer a dispatch update with a real tracking link before they ask. And keep publishing cutoff dates, because December shoppers buy on delivery certainty more than on price, so your last order date belongs in the subject line.
Then write down what broke: the question you answered forty times, the policy gap that caused three refunds, the hour you lost sales in. That list is next year's plan, and it is worth more on December 3 than remembered in October.
Where an AI agent fits, and what it costs
An AI agent earns its place on two jobs: the after-hours product question and the order tracking flood. Support Fabric is a done-for-you AI customer support service for Shopify and WooCommerce brands. We build and train a custom agent that answers your customers in under 30 seconds, 24 hours a day, across WhatsApp, Instagram DMs, Facebook Messenger, website chat and email, in one inbox. It looks up orders and handles "where is my order" automatically, recommends products, and drops a ready-to-pay checkout link into the conversation. Your team works in the same inbox and takes over whenever a conversation needs a person. Full detail is on supportfabric.com.
The terms, plainly. The Launch Package is $999 and covers the build, the training, go-live and your first month, then $399 per month. AI usage is passed through at cost with no markup, and a conversation costs under 3 cents. There is no free trial, which is deliberate, because setup needs an hour of your attention and paying upfront is what makes that happen. For proof, a men's grooming brand we run support for converts 1 in 13 chats into an order and took its support team from 10 people down to 2.
What we do not do, so you can plan around it: no SMS, no voice calls, and we are the wrong answer for an enterprise support org on a custom Zendesk build. We are built for the store with one to three people on support and more DMs than they can read.
Frequently asked questions
When is Black Friday 2026, and when should a small team start planning support?
Black Friday 2026 is Friday November 27 and Cyber Monday is Monday November 30. Start in the first week of November. That leaves one week to decide what gets automated, one week of free preparation, one week to set anything new up, and a frozen week over the sale itself.
Is early November too late to set up AI customer support before Black Friday?
No. Setup is a 15-minute demo call and a 45-minute onboarding call, you install an app, and the agent is live 48 hours after onboarding. Onboarding on Monday November 23 means a live agent on Wednesday November 25. Late November capacity is finite, so a later request is better scheduled for early December.
Should I hire seasonal support staff or automate instead?
Count your after-hours messages first. Seasonal hires cover daytime peaks well, but they cost money, need training in the two weeks you have least time, and they go home at night. Automation covers the overnight hours and the repetitive order tracking questions. Most small teams need the second more, because the overnight gap is where sales disappear.
What shipping cutoff dates should I publish for Christmas 2026?
Work backwards from the carrier. For delivery before December 25 in the contiguous US, USPS recommends sending Ground Advantage and First-Class Mail by Thursday December 17, 2026, Priority Mail by December 18 and Priority Mail Express by December 19. Add your own dispatch time, then publish the resulting last order date everywhere.
What does Support Fabric cost, and is there a trial?
The Launch Package is $999, covering the build, the training, go-live and your first month, then $399 per month. AI usage is billed at cost with no markup, and a conversation costs under 3 cents. There is no free trial. The guarantee instead is 50 orders closed inside your DMs in 50 days, or you do not pay.
